Follow a real task from beginning to end

Choose a recent example and ask the people involved to explain what happened. Record the actual sequence, including spreadsheets, email, repeated entry, and waiting. Distinguish time spent working from time spent waiting for information or a decision.

Use a fictional or redacted version when discussing the process outside your organization. The structure of the work is often enough to reveal the first questions.

Separate fixes from automation

A clearer form, a named owner, or a shared definition of “complete” may resolve a bottleneck before software changes are needed. Repeated copying or predictable routing may be candidates for automation once the rules and exceptions are understood.

When a step requires judgment, identify who remains responsible and how they can review or correct the output. Adding automation should not make an important decision harder to inspect.

Choose a bounded pilot

Pick one useful workflow, define the expected improvement, and agree on what will be measured. Record the starting point and decide when to review. Keep the pilot small enough to learn from while still completing a meaningful task.
